Identifying the Root of the Problem

As a business consultant for organizational design and change management, I have worked with many teams who, despite tireless effort, can’t hit their stride when it comes to effective ways of working.

Often, they find themselves in conflict with others in their organization over who has decision power over what, and attempts to improve performance through incentives, working extra hours to achieve performance goals, increased check-ins, and reviewing processes can’t quite resolve the challenges they are experiencing. There’s uncertainty in the air and frustration in meetings stemming from the lack of role clarity.

Role clarity issues are not always obvious. Performance can mask the size of the problem.

Things to Look for In Your Organization to Identify Role Confusion

Suppose you’re seeing a lot of frustration on your team and increased conflict between team members and departments. In that case, you may be looking at the symptoms of role confusion.

Here are some phenomenons to look for to see if your organization could benefit from role clarity work:

  • Looking at your most critical work, does your team have a clear understanding of who does what in the process? 
  • Is it clear who owns the decisions that are made? 
  • Does everyone on the team know what they are accountable for as individuals and as a team? Do other individuals or parts of the organization know this as well?

If the answers are unclear you could benefit from developing role clarity.

How to Improve Role Clarity in Your Organization

Improving role clarity requires documenting of roles, resolving misunderstandings, developing alignment with key people in your team and other teams you interact with regularly and creating an accountability mindset in your workplace.

1. Identify Critical Functions

Before you begin role clarity work, identify the organization’s signature processes. In other words, what does your organization exist to do? This gives everyone a goal in sight as you discuss roles and how they work together.

2. Review Individuals’ Understanding of Their Roles

Have individuals develop their own role profiles.  What are they responsible for?  What decisions do they have power over?  Who do they have to collaborate with to be successful? 

3. Balance Workload & Resolving Conflict

Role clarity exercises can highlight where workload is imbalanced.  Take this opportunity to right-size roles and ensure the right work is sitting in the right place. Conflict may arise as you work through where is the right place for work and/or decisions to reside. People will have differing opinions, but approaching things logically and identifying what manager or executive makes the ultimate decision about roles will resolve conflict and allow people to work together in the process.

4. Create Alignment

Create alignment within your team and with others you interact with regularly to ensure that everyone operates from the same shared pool of meaning.  Clarify misunderstandings to create an effective team where everyone is clear about what they and others are accountable for.

5. Encourage Accountability

This accountability mindset is a critical component of maintaining role clarity and creating a supportive work environment where individuals reinforce each other’s importance and define their contribution to shared goals.
